KEY SUMMARY
Removing management layers leaves their alignment, interpretation, and trust-building work in place. That work moves to whoever people already expect to provide it, which is often women leaders. Flatter organizations need to name and distribute influence work as deliberately as decision authority.
THE BRIEF
- 01
Removing management layers leaves the human work of those layers in place.
- 02
Women leaders may absorb more informal alignment work because others already expect relational availability from them.
- 03
Flatter organizations need to name, distribute, and value influence work as deliberately as decision authority.
Leadership is interpreted before it is evaluated. The same decision can register as decisive, abrupt, cautious, or collaborative depending on who delivers it and what the room has learned to expect from her.
The work people can see
Organizations tend to measure the visible decision while overlooking the relational preparation that made the decision possible. Women leaders are often asked to produce both: a clear outcome and the conditions in which others can accept it.
Authority is exercised and interpreted through the expectations already present in the room.
A more precise question
A precise question asks which behavioral signal the moment requires, what meaning others are likely to assign to it, and what cost that interpretation creates for the work ahead.
- Name the decision that only the leader can make.
- Separate productive resistance from resistance to the person delivering the message.
- Notice which relationship work is essential and which work has become an invisible tax.
That distinction creates more behavioral range. It also moves the conversation beyond advice about confidence and toward a clearer understanding of influence, perception, and commitment.
